Before the AI revolution, CUDA was a niche tool for academics. But when deep learning models demonstrated their insatiable need for massive parallel processing, CUDA was the only mature, stable, and high-performance option available.


Consequently, for the last fifteen years, the world's AI scientists, developers, and graduate students have written their papers, built their models, and coded their applications on top of the CUDA stack. Millions of lines of code, countless critical AI libraries (like cuDNN), and the entire academic pipeline became inextricably linked to it. CUDA became the "Latin" of AI—the standard scholarly and commercial language that everyone had to learn and use.


This created the perfect "golden cage." Developers stay because the ecosystem is mature and productive (the gold). Enterprise customers, particularly the cloud hyperscalers, must stay because the entire talent pool and all the essential tools are locked inside (the cage). This allows NVIDIA to sell not just silicon, but to charge an immense "ecosystem premium" for its solutions.


Lisa Su's Asymmetric Strategy: Attack the Allies, Not the Fortress


Dr. Su knows that a direct, frontal assault on CUDA's software dominance is futile. AMD has tried and failed before. Instead, she is executing a brilliant asymmetric strategy. The core idea: do not attack the fortress; flip the fortress's most powerful allies.

These cloud giants are now pouring their own elite software engineering resources into patching ROCm, improving its documentation, and ensuring that major AI frameworks like PyTorch and TensorFlow run flawlessly on it. They are actively migrating a portion of their internal AI workloads to AMD's Instinct MI-series accelerators, sending a clear market signal to NVIDIA: the demand for a viable second source is real, and we will fund it into existence.


The Hardware Philosophy: A Victory in TCO


While building her software coalition, Su has pursued an equally pragmatic hardware strategy. She is not trying to beat NVIDIA's top-end chip in every single benchmark. Instead, she is laser-focused on the metric that matters most to hyperscalers: TCO (Total Cost of Ownership).


TCO includes not just the purchase price of the chip, but its power consumption, cooling requirements, and density within a data center. Here, Su is leveraging AMD's leadership in Chiplet technology—the same weapon she used to outmaneuver Intel in the CPU war.

The Chiplet architecture allows AMD to "stack" smaller, specialized chips (like compute dies and memory controllers) together like LEGOs, rather than manufacturing one massive, expensive monolithic die. The cost advantages are enormous:


  1. Higher Yields: It is far easier to manufacture small, perfect chiplets than one giant, perfect chip.

  2. Lower Costs: AMD can mix and match different process nodes to optimize the cost structure.

  3. Flexibility: It allows for rapid customization, creating chips optimized for specific workloads like AI inference, which accounts for the vast majority (80-90%) of AI compute costs, as opposed to just training.


Su's hardware strategy is clear: NVIDIA provides the "Formula 1 car," a benchmark-breaking machine with a breathtaking price tag. AMD will provide the "high-performance commercial fleet," a "good enough" solution that is optimized for the TCO of inference, at a fraction of the cost. For a cloud provider processing trillions of queries, the latter is an incredibly compelling proposition.


An Investor's Calculus: The Trillion-Dollar "Second Place" Prize


From an investor's standpoint, Su's strategy is brilliant. She does not need to "kill" NVIDIA to win. The market for AI computation is growing so fast, and is so vast, that it can easily support two or even three major players.


NVIDIA's valuation is built on the expectation of a 90%+ monopoly and its corresponding profit margins. AMD's investment story is entirely different. If Su's "open coalition" strategy succeeds, AMD only needs to capture 15% or 20% of a market that NVIDIA currently owns outright. Doing so would multiply its data center revenue several times over, creating astronomical returns for shareholders.


This is a war for a very profitable "second place." Lisa Su doesn't need to be the new king; she just needs to prove she is the indispensable Duke, the only one strong enough to keep the king's power in check.
